Every B2B buyer who imports pet products from China faces this question sooner or later: should I keep buying through Alibaba’s ecosystem, or should I cut out the marketplace and work directly with a factory? The answer is not universal. It depends on your order volume, your experience level, your risk tolerance and your cash flow. Alibaba.com is the largest B2B marketplace in the world. It is not a factory, it is not a middleman, it is a directory plus a payment escrow plus a review system plus a dispute mediator. When you place an “Alibaba Trade Assurance” order, your payment goes to an Alipay escrow account, the factory ships the goods, you confirm receipt, and Alibaba releases the funds. Alibaba takes a small fee from the factory for the service.

That structure gives Alibaba two very specific strengths:

  1. Payment protection. If the factory fails to ship or ships the wrong product, Alibaba sides with the buyer and refunds the escrowed amount. This is the single strongest reason to use Alibaba for your first few orders with a new supplier.
  2. Discoverability. Alibaba has hundreds of thousands of Chinese suppliers indexed by product category, MOQ, certifications, and response time. For a buyer who has no existing Chinese network, Alibaba is the fastest way to build a shortlist of candidates.

The direct factory alternative

Buying direct means you identify the factory yourself (through Google, trade shows, industry contacts, or a referral), you negotiate the commercial terms directly, and you pay by bank transfer (T/T) without any marketplace in the middle. The factory issues invoices in its own name and ships under the Incoterm you chose.

Direct has three big wins:

  1. Lower unit price. You remove the Alibaba fee from the factory’s cost structure (usually 1 to 3 percent) and you remove the “Alibaba margin” that factories sometimes add to cover the platform. Over a 5 000 unit order, the savings are real.
  2. Deeper customization. Alibaba’s standard order flow is optimized for catalog SKUs. Custom firmware, new tooling, unique colors, app integration, bespoke packaging are all easier to arrange through a direct relationship where you talk to the factory’s engineering team.
  3. Faster response. A direct relationship gives you the engineering team’s WeChat or WhatsApp contact. Alibaba channels you through the sales team, which has to relay every technical question internally.

When Alibaba wins

Use Alibaba when any of these apply:

  • Your first order with a new supplier. The Trade Assurance escrow is cheap insurance against the supplier you have not verified yet.
  • Your order is under USD 10 000. Below this threshold, the marketplace fee is smaller than the transaction cost of setting up a direct bank relationship.
  • You do not have a letter of credit or commercial insurance. Alibaba is the cheapest form of buyer protection you will find.
  • You need a dispute mediator. If something goes wrong, Alibaba arbitrates. A direct relationship puts you in front of a Chinese court, which is a long and expensive path for a foreign buyer.
  • You want public reviews before committing. Alibaba reviews are one of the few forms of public B2B supplier reputation that exist. A supplier with 50+ Trade Assurance reviews at 4.9/5 has a real reputation.

When direct factory wins

Switch to direct when any of these apply:

  • You have validated the supplier on 2 to 3 Alibaba orders. After successful transactions on the marketplace, the supplier has proven itself. Moving to direct lets you negotiate better unit economics.
  • Your order is above USD 30 000. Above this threshold the Alibaba fees start to add up and the direct relationship lets you use better Incoterms and payment terms.
  • You need OEM customization. Custom tooling, firmware, colors, packaging, manuals, accessories. Direct is much faster and less confusing.
  • You need a long-term commercial relationship with priority production slots. Direct buyers are what Chinese factories call “strategic customers” and they get first pick on production capacity.
  • You want to integrate the factory into your supply chain software (ERP, EDI). Alibaba is a marketplace, not an ERP integration. Direct is how serious B2B supply chains work.

The smart path: start Alibaba, graduate to direct

Most of our wholesale clients at Eviehome follow the same journey, and we recommend it to every first-time B2B buyer. Here is the pattern:

  1. Months 1 to 3: find the supplier on Alibaba, qualify them with the Trade Assurance flow, place 1 to 2 small orders (500 to 1 000 units each). Keep payments on Alibaba escrow. Validate quality, lead time and communication.
  2. Months 3 to 6: if the first orders go well, open a conversation about moving to direct. The factory is usually enthusiastic (they save the Alibaba fee and deepen the customer relationship). Negotiate direct payment terms (30/70), an exclusivity agreement if you want, a named contact on the engineering team.
  3. Months 6+: run your main production orders direct. Keep an Alibaba relationship open for small re-orders or urgent top-ups where the Trade Assurance is convenient.

The typical failure mode: you see a “factory” on Google or at a trade show, you skip the Alibaba qualification step, you wire a 30 percent deposit, and the supplier disappears or sends counterfeit goods. Without Alibaba’s escrow, your recourse is a Chinese court case, which almost never works for a foreign buyer on a USD 30 000 claim.

What if the factory asks me to pay outside Alibaba even though I ordered through the platform?
