Every B2B buyer who imports pet products from China faces this question sooner or later: should I keep buying through Alibaba’s ecosystem, or should I cut out the marketplace and work directly with a factory? The answer is not universal. It depends on your order volume, your experience level, your risk tolerance and your cash flow. This article breaks down the real trade-offs between Alibaba Trade Assurance orders and direct factory relationships for pet products manufacturing in China, written from the factory side by Eviehome (Hefei Ecologie Vie Home Technology Co., Ltd.), based in Hefei, China, which sells through both channels.
Alibaba.com is the largest B2B marketplace in the world. It is not a factory, it is not a middleman, it is a directory plus a payment escrow plus a review system plus a dispute mediator. When you place an “Alibaba Trade Assurance” order, your payment goes to an Alipay escrow account, the factory ships the goods, you confirm receipt, and Alibaba releases the funds. Alibaba takes a small fee from the factory for the service.
That structure gives Alibaba two very specific strengths:
Buying direct means you identify the factory yourself (through Google, trade shows, industry contacts, or a referral), you negotiate the commercial terms directly, and you pay by bank transfer (T/T) without any marketplace in the middle. The factory issues invoices in its own name and ships under the Incoterm you chose.
Direct has three big wins:
Use Alibaba when any of these apply:
Switch to direct when any of these apply:
Most of our wholesale clients at Eviehome follow the same journey, and we recommend it to every first-time B2B buyer. Here is the pattern:
This hybrid model gives you the best of both worlds: the protection and discoverability of Alibaba for the early phase, and the unit economics and responsiveness of direct for the mature phase.
Here is a realistic cost comparison for a 5 000 unit order of mid-range automatic cat litter boxes at USD 85 FOB per unit:
| Cost component | Alibaba | Direct factory |
|---|---|---|
| FOB unit price | USD 87.55 (includes 3% Alibaba fee passthrough) | USD 85.00 |
| Alibaba service fee | Included above | USD 0.00 |
| Bank transfer fee | USD 30 (handled by Alipay) | USD 40 to 60 (SWIFT) |
| Payment protection | Included (escrow) | Zero (rely on 30/70 terms + your contract) |
| Total for 5 000 units | USD 437 780 | USD 425 060 |
Direct saves you roughly USD 12 720 on this single order, or about 3 percent. On an annual volume of 20 000 units the savings scale to USD 50 000+. That is a real budget that lets you invest in marketing, sample rounds or additional SKUs. See our complete sourcing guide for the full framework.
Going direct before you have validated a supplier is how first-time importers get scammed. The typical failure mode: you see a “factory” on Google or at a trade show, you skip the Alibaba qualification step, you wire a 30 percent deposit, and the supplier disappears or sends counterfeit goods. Without Alibaba’s escrow, your recourse is a Chinese court case, which almost never works for a foreign buyer on a USD 30 000 claim.
Mitigate this risk with the 5-step verification framework we described in the complete sourcing guide: business license verification, factory audit, sample testing, certifications cross-check and reference customer call. Do not skip any of these for a direct first order.
Both, depending on the stage of the relationship. First-time buyers almost always come through Alibaba, which is fine. After 1 to 2 successful Trade Assurance orders, we actively encourage the direct relationship because it lets us deliver better unit pricing, faster engineering response and priority production slots.
Yes. Alibaba listing prices are starting points, not final quotes. For any volume above the MOQ, factories expect a negotiation. Expect 5 to 15 percent flexibility on the unit price depending on the product and volume.
Do not do this. This is the single most common Alibaba scam. The factory asks you to pay directly to save fees, you wire the money, and you lose the Trade Assurance protection. If you want direct terms, place the order formally off Alibaba with a written contract. Do not mix the two channels on the same transaction.
Typically 2 to 3 successful orders over 3 to 6 months. Some buyers go direct after their very first Alibaba order if the quality and communication were excellent. Others take a year before they feel comfortable.
